Speaking to analysts on Thursday, Cook called Apple's ability to run AI workloads directly on iPhones and Macs a "competitive weapon" against rivals who depend entirely on massive cloud infrastructure.

"The ability to run some percentage of requests on device is also very strategic and sort of a competitive weapon," Cook said.

The timing is deliberate. Apple is preparing to launch a completely revamped Siri this fall, powered by on-device AI models that leverage the company's custom silicon. Unlike Google, Microsoft, Meta, and Amazon — each spending well over $100 billion on Nvidia-powered data centers this year — Apple's capital expenditures amounted to just $2.46 billion in the June quarter, well below Wall Street estimates.

On-Device as a Differentiator

Apple's pitch is twofold: privacy and cost efficiency. By keeping AI processing local, the company argues it protects user data while reducing cloud compute bills for enterprise customers. Cook cited Disney as a case in point, noting that "creative teams are increasingly turning to Mac for on-device AI workflows that reduce overall cloud token costs and keep their IP secure."

The strategy has limits. For complex queries that exceed what on-device models can handle, Apple routes requests through Google Cloud using Nvidia GPUs — an architecture that Cook acknowledged comes with tradeoffs. The hybrid model means Apple Intelligence is not as capable as frontier cloud models, but the company is betting that speed, privacy, and cost will matter more to most users.

Monetizing AI Through iCloud+

Cook also signalled that Apple sees AI as a path to growing subscription revenue. When asked about charging for AI features, he told analysts the company doesn't have a "complete plan" yet, but aims to use AI as a selling point for iCloud subscriptions.

"We do believe there will be people that want to use it a lot, and so we will have some kind of upgrade possibilities on iCloud+," Cook said.

The remarks come at a pivotal moment. Cook will transition to executive chairman on September 1, and Apple's stock slid on supply-chain concerns despite the AI narrative. Whether the company can convince users and enterprises that on-device AI is the smarter bet — rather than a cheaper one — will define its AI legacy.
